Most organisations understand, at least intellectually, that fixing problems early is cheaper than fixing them later. Yet in data and AI transformations, I repeatedly see the opposite play out: teams rush delivery, under‑invest in architecture and operating models, and defer data quality decisions—only to pay exponentially more once the platform is live and scaled. 

This is exactly what the 1‑10‑100 rule explains: .$1 to prevent a problem at design, $10 to fix it during development, and $100 or more once it’s embedded in operations. The exact numbers aren’t the point. The order of magnitude is. 

Architecture Is Where the Real Decision Is Made 

Architecture is often misunderstood as documentation or diagrams. In reality, architecture is about intentional trade‑offs—deciding where complexity lives and where it doesn’t. 

Poor or rushed architecture doesn’t fail immediately. It quietly pushes complexity downstream. What looks like a small compromise early—“we’ll clean it up later,” “we’ll define ownership later,” “we’ll standardise later”—becomes a structural cost that shows up months or years down the line. Every shortcut is effectively a decision to move from $1 today to $100 later. 

Good architecture makes data ownership explicit, sets quality expectations early, and creates the conditions for teams to move faster with less friction. It builds trust in analytics and AI outcomes before that trust is ever needed. 

Operating Models Are the Hidden Multiplier 

Even well‑designed architecture will struggle if the operating model doesn’t reinforce it.  

This is one of the most common failure points I see: 

  • Modern platforms with unclear data ownership 
  • Federated designs but central teams acting as bottlenecks 
  • Governance that exists on paper but not in behaviour 
  • Teams incentivised to move fast, not to build sustainably 

When architecture and operating model are misaligned, teams naturally work around the platform. Standards get bypassed, definitions drift, and data quality degrades quietly. At first, the cost is manageable. Over time, trust erodes and complexity explodes. 

This is where organisations unknowingly cross from $1 problems into $10 and $100 problems

Data Quality: Where the 1‑10‑100 Rule Becomes Painfully Obvious 

Data quality is where the rule is least theoretical and most unforgiving. 

  • $1 – Quality by design 
    Clear definitions, validation at source, agreed data contracts, and explicit ownership. This is mostly thinking, alignment, and discipline. 
  • $10 – Downstream remediation 
    Cleansing, reconciliation, observability tools, and engineering time spent fixing data instead of creating value. 
  • $100 – Operational and strategic impact 
    Poor decisions, untrusted AI, regulatory risk, reputational damage, and executive confidence erosion. 

By the time data quality becomes an executive issue, it’s rarely a tooling problem. It’s a design and accountability problem that has been allowed to compound. 

Why Platforms Struggle Over Time 

When platforms fail to deliver long‑term value, the pattern is remarkably consistent: 

  1. Architecture was rushed 
  1. Operating model was vague 
  1. Data quality was treated as a downstream concern 
  1. Scale happened before foundations were stable 

Each decision felt pragmatic at the time. Together, they guaranteed a far more expensive outcome. I’ve seen this play out across organisations of every size and the cost is always higher than anyone anticipated. 

The Real Lesson of the 1‑10‑100 Rule 

The 1‑10‑100 rule is not just about cost; it’s fundamentally about being intentional in how organisations design their architecture, operating model, and approach to data quality. When these elements are thoughtfully aligned from the beginning, trust grows across the business, enabling teams to collaborate efficiently and reduce friction. This intentional alignment also makes AI initiatives more scalable and credible and allows technology platforms to evolve and improve rather than deteriorate over time. 

For executives, the lesson is clear: investing early in robust design and alignment pays dividends in the long run. You will always bear the cost of foundational decisions—the only real choice is whether you invest $1 upfront to build strong foundations or face a $100 bill later when those decisions become critical challenges. Proactive, intentional design is the difference between sustained progress and costly remediation.
